Shopping for a replacement POS is a different exercise than shopping for your first. These are the questions that expose how a system behaves after signing day.

Every pizzeria owner has shopped for a POS at some point. Shopping for your first system and shopping for a replacement are two different exercises. The first time, you were comparing price tags and screenshots. The second time, you’ve run a Friday night on the POS you have. You know what breaks, what’s slow, what your staff complains about, and what corporate can’t fix without a three-week ticket. That experience is worth more than any spec sheet.

The questions below are built for that second, smarter round of shopping. They skip “what features do you have” and go straight to the specific, sometimes uncomfortable questions that show how a system behaves once you’re fully deployed, when the fee schedule, the contract terms, and the hardware you’re stuck with start to matter.

1. Is Your POS Truly Cloud-Based?

This is the most important question and the one operators skip most often, mostly because “cloud” has become marketing shorthand rather than a technical claim. A lot of systems that call themselves cloud-based actually run on a server sitting in your back office, with a cloud layer bolted on for reporting.

Ask specifically: does your system require an onsite server? If that server dies, does the whole location go down? Press until you get a straight answer instead of a marketing one. Adora runs fully in the browser with no local server dependency by design.

2. Am I Required to Use Your Payment Processor, or Can I Choose My Own?

Some POS providers bundle payment processing and require it outright, or make switching processors painful enough that you never do it. Ask directly: “If I find a better processing rate next year, can I move to it without changing my POS?”

3. What Hardware Am I Locked Into?

4. Walk Me Through How Your System Rings Up a Half-and-Half Pizza With Specialty Toppings

Make them do it on screen: half pepperoni, half veggie, extra cheese on one side only, and a modifier stacked onto a combo deal. Count the taps. Then check whether the ticket that prints for the kitchen is readable by a line cook at 7pm during the rush.

5. If I Have Multiple Locations, How Do Menu and Price Changes Work?

Ask what it takes to push a price change or a new promo across every store at once. Is it a corporate dashboard change that goes live in minutes, or does someone update each terminal by hand, store by store?

6. Do Your Contracts End at the Same Time?

Ask for the term length on each piece: software, payments, and hardware. Then compare them.

Many vendors stagger these terms on purpose. Say software runs five years and payments runs three. At year three, payments comes up for renewal while you still have two years left on software. You renew to stay consistent, and then software expires first. Each renewal pushes the exit further out.

Year 15 With a five-year software term and a three-year payments term, that’s the first time both contracts end together.
If your contracts never end on the same day, you never get a clean exit.

Ask the vendor directly whether all three agreements end on the same date. If they don’t, ask why. Then get the early termination fee for each one, as a dollar figure or a formula.

A vendor that trusts its product has no reason to stagger anything. When every contract ends on the same day, you get a real decision point: stay because it works, or leave without paying to get out.

7. What’s Included in the Price, and What’s an Add-On?

Online ordering, loyalty, delivery dispatch, multi-location reporting, a branded app. Find out which of these are part of the base price and which get quoted separately once you’ve already decided. Get it in writing before you sign anything.

8. How Do Delivery Dispatch and Driver Management Work?

If delivery is an essential part of your business, don’t accept “we integrate with delivery apps” as a complete answer. Ask about your own drivers: dispatch screen, route assignment, real-time tracking. Is that native to the platform, or a separate app you have to manage and pay for? 9. Who Do I Call When Something Breaks at 9pm on a Saturday?

Ask for the real support model. Is it 24/7, or business hours with an after-hours voicemail? A phone line to a person, or a ticket queue? What’s the average time to resolution?

10. How Long Does Onboarding Take, and Who Owns My Data If I Leave?

Ask for a realistic timeline from signing to go-live, specific to pizzerias rather than restaurants in general. Then ask the question most operators forget: if you switch systems again in three years, do you take your sales history, customer data, and menu configuration with you, or does it stay locked in their platform?

Data portability rarely comes up during the sales pitch. It matters enormously the day you decide to leave.

11. What Does Reporting Show Me Across All Locations?

Total sales by store is table stakes. Ask what else is in there: labor cost against sales in real time, food cost tracking, void and comp patterns by employee, order accuracy trends. If you run more than one location, ask whether you can see it all consolidated in one place, or whether you’ll be exporting spreadsheets from five store views and stitching them together every week.

12. How Do Third-Party Delivery Apps and AI Phone Ordering Plug In?

Ask how orders from DoorDash or similar apps land in the system. Do they inject automatically into the same ticket queue as everything else, or does someone have to rekey them by hand? Manual rekeying is where errors and slow tickets come from. Check the vendor’s integrations list before the call.

If you’re curious about AI voice ordering for phone calls and texts, ask whether it’s live today. “On the roadmap” is the polite way of saying not yet.

Come Prepared, and Bring Your List of Needs
